Case study · Agent certification harness — evaluation, backtesting, and pre-production release gates

Observability and evaluation: an Agent Certification Harness for a pre-production AI support agent

A 900-person B2B software & services company had a promising L0 AI support agent, but leadership would not approve production without measurable proof of reliability. Implement Agentic built an Agent Certification Harness: a pre-production system that converts historical Zendesk, Jira, Salesforce, and Slack workflow logs into replayable scenarios and scores every candidate agent version on state changes, escalation quality, privacy containment, tool-use correctness, policy compliance, latency, cost, and regression risk — producing a go/no-go release gate instead of a qualitative demo review.

    Go / no-go
Automated release gate replaces qualitative demo review
    0 prod writes
During certification — all actions run through a tool sandbox
    Hard-fail gates
PII leak, unauthorized write, fabricated policy, disallowed closure
    Monthly cadence
Production drift feeds new regression scenarios into the golden set

    The challenge

    • Demos proved capability, not production reliability — no way to prove the agent was safe before it touched live customer or employee workflows.
    • Support policies varied by customer tier, SLA, product line, geography, and contract status; historical tickets were full of exceptions.
    • PII, account IDs, logs, and sensitive support notes could not leave the environment unredacted, but naïve redaction broke scenario meaning.
    • Leadership needed measurable release gates and a failure taxonomy — not a dashboard — with hard-fail conditions the harness could enforce automatically.
    • The agent stack (prompts, retrieval, model provider, tool schemas, KB snapshots) was expected to change frequently and needed regression protection.

    The stack

    • Zendesk + Jira Service Management
    • Salesforce + Snowflake
    • Confluence + SharePoint + Slack (versioned KB snapshots)
    • Microsoft Entra ID (identity + roles)
    • Custom scenario ingestion, redaction, and replay harness
    • Tool sandbox + mock APIs (no production writes)
    • State-diff, privacy, escalation, latency/cost, and regression scorers
    • Datadog + OpenTelemetry + Langfuse (traces + evidence bundles)

    The closed loop, applied

    1. Capture

Ingested historical tickets, transcripts, internal notes, tags, priorities, SLA state, resolution codes, escalation history, approvals, related Salesforce metadata, KB articles, and ticket state transitions from Zendesk, Jira Service Management, Salesforce, Confluence, SharePoint, Slack, and Snowflake — enough to replay each ticket as if the candidate agent were handling it from the start.

    2. Normalize

PII redaction and tokenization replaced names, emails, account IDs, IPs, and logs with stable synthetic tokens so the same entity stayed consistent across a scenario. Scenarios were grouped into task families with expected state changes, prohibited state changes, escalation expectations, allowed tools, prohibited disclosures, and KB/policy context.

    3. Memory

Versioned KB and policy snapshots from day one so scenarios were reproducible against a known knowledge state. Curated golden scenario sets, weighted by business risk (billing, SLA, privacy, security) rather than ticket frequency, plus an adversarial and edge-case generator.

    4. Reason

Agent Adapter Layer ran multiple candidate agent versions — prompt, retrieval, model, tool-schema, and orchestration variants — against the same scenarios through a Tool Sandbox and Mock APIs. No production writes: proposed state changes were captured as structured intents, not executed.

    5. Act

Evaluation Engine scored each replay across state-diff, privacy and policy, escalation, latency and cost, and regression. A Release Gate produced Pass, Fail, or Manual Review, with hard-fail conditions (unauthorized write, PII leak, prompt-injection compliance, fabricated policy citation, disallowed ticket closure) treated as automatic blockers.

    6. Evaluate

Certification report joined pass rate by task family and risk tier, hard-fail count, privacy test pass rate, escalation recall, and regression pass rate against thresholds. Production drift monitoring fed failures back into the scenario backlog on a monthly certification cadence, and structured failure taxonomies routed retrieval, tool-schema, escalation, and privacy fixes to the right owner.

"The harness stopped the argument about whether the agent was 'good enough.' Every release now ships with a certification report, a failure taxonomy, and a hard-fail list — the same way we ship any other production system."
